01The Diagnosis

It all runs through you. So nothing outgrows you.

Exhibit AThree stages, one way through
YOU WHAT ACTUALLY GETS DONE

Tap the stage that feels tightest in your firm.

1.1

Every firm runs on three stages: getting clients, delivering the work, and keeping the back office in order. In yours, all three run through the same person.

1.2

One of them is tighter than the other two, and it sets the pace for everything. Pour effort into the wrong one and the firm doesn't move. You probably already know which one is yours.

1.3

Generic AI does help. It drafts, it summarises, it thinks out loud with you. What it cannot do is start from your business. Every session opens blank, so you brief it again every single time, and the work still waits on you to run it.

NoteOpen the tight stage and the whole firm moves. Build anywhere else and the firm still waits on the tight stage.
02Is This You?

Who benefits most, and who barely would.

Table 1Who this is for, and who it is not
Independent consultants & advisors
You handle everything yourself, which is what makes you the bottleneck. An AI operating system becomes the operations team you never hired.
✓ FIT
Fractional executives
Several clients, one brain. Your hours are literally the revenue. Protect them.
✓ FIT
Boutique professional firms, 1 to 10 people
You can install the OS for a few people or the whole firm, and take on more work without adding headcount.
✓ FIT
Teams that would rather build their own
You know how to implement this yourself. Respect. You don't need me.
✗ NOT A FIT
Enterprises with procurement cycles
I can do the work. Enterprise buying takes months of meetings on top of it, and I am one person. Maybe a year from now. Not today.
○ NOT YET
03What It Does

The work it actually takes off your plate.

3.1

Whichever stage is your bottleneck, this is the kind of work that stops running through you. What gets built depends on where you are tight, so no two firms end up with exactly the same system.

Exhibit BSample work, by group
Get clients · filling the pipeline
Authority contentThe content you always want to post (LinkedIn, articles, newsletters), written in your language.
Answered while it is still warmAn enquiry or a warm intro gets a drafted reply straight away, instead of sitting until you surface on Thursday.
Follow-ups and the threadEvery reply drafted in your voice too, and every thread kept in one place, so you always know where each conversation stands.
Finding and reaching peopleLeads sourced to your criteria, then the emails and DMs drafted in your voice.
ProposalsFrom a call, an email, or three lines of instruction. Built to your structure, at your rates, and close enough to send after one read.
Deliver · doing the work
The first draft of the deliverableThe deck, the model, the report. It reads your notes, pulls from your past work, and does its own research, so you edit instead of starting.
Visible while you workWeekly updates written and sent, and whatever you are waiting on asked for again, so the engagement feels as good as the work is.
Meetings that turn into workBefore the call, what was agreed last time and what is still open. After it, the conversation written up and the next steps already moving.
Back office · keeping it running
Invoices raised and paidRaised the moment a milestone lands, sent, then chased politely until the money is in.
Contracts and NDAsEngagement letters, scopes and NDAs drafted from your own templates, so a new client never waits on paperwork.
Books your accountant can useReceipts filed, transactions categorised, and the quarterly pack ready before they ask for it.
NoteThe list is a sample, not the limit. You start with one piece of work, and it gets sharper as it goes because it always learns from you.
04Why Not ChatGPT

Same model. Same prompt. Different system, different answer.

4.1

The AI models are good enough now, so picking a better one is no longer the lever. The edge moved to context: what your system already knows before you ask.

An illustration to show you how it works.

“I already use AI in my work, but this was the first time I saw it actually do the work. I tried telling it to help me manage our hundreds of vendors, and it tidied up my Excel and even built a dashboard so I can easily manage them. I can’t wait to show my team and use it to manage our toll road. It went beyond what I expected.”

Alvia Alvianda · PT CTP Tollways
4.2

A chatbot leaves you with the work. Your OS has already done it, in your mail, your files, your calendar and your numbers. The list of what it reaches is longer than you would expect:

GmailOutlookGoogle DriveDropboxCalendarCalendlySheetsExcelNotionSlackXeroQuickBooksDocuSignStripeHubSpotApolloInstantlyAirtableZoomTrelloAsanaand more

Whatever you already work in, it most likely reaches.

Everyone has the model. Not everyone has the system.

05The Architecture

Your OS is four layers, assembled around your firm.

5.1

Vizieros, your AI operating system, sits on your AI subscription, in your repository, and across the tools you already use. Each layer does one job:

K

Knowledge

It knows how your firm works, and learns more of it every time you use it.

O

Orchestration

The work that repeats happens on schedule, or on a trigger you set.

R

Reach

It has access to the tools you already use, so it can get in and do the job for you.

E

Execution

You ask for something, and it comes back done.

NoteKnowledge, Orchestration, Reach, Execution. We call it KORE. This is what Vizieros is.
06The Architect

You deal only with the person who built it.

6.1

To build this correctly you need someone with industry experience and the technical skill to implement it. My own experience is set out below, and I hope it fits.

StandardReviews consulting and investment-bank deliverables for a living. Builds systems to the same bar.
BackgroundSeven years inside a corporate group: business cases, feasibility studies, valuations, M&A, negotiations.
AdoptionBrought AI in there without being asked, and it outlasted the training. The people who learned it took it into new roles.

“With other vendors you have to decide everything before anything starts. We sat down, said what we wanted out loud, and watched it change in front of us. We left with it done.”

07Going First

You get your OS. I get the feedback. And the testimonial, if I earn it.

7.1

There is no consultancy on the client list yet. If you go ahead, you are the first, and there is no case study from your own field for you to weigh. What I do have is the other side of it: I’ve hired consultants and reviewed their work, so I have some idea what you are up against.

7.2

What there is instead: a creative studio, a food business, a toll-road operator, and my own businesses, all built the same way. The method is reusable. Understanding your firm is not.

7.3

Going first buys two things. The terms: the same work I would charge for, at no fee, in exchange for honest feedback and a testimonial if I earn one. And my focus: I need this to work more than you do, because a case study in your field is the thing I am short of. The first builds get more of my focus than later ones will, once there is a team.

NoteI’ll do this until I have three case studies with consulting firms. Then I’ll start charging.
08How It Goes

We talk. I build. You decide.

Forty-five minutes
The conversation
I show you a working system, then listen to how your week actually runs.
None of your time
The install
I build your AI operating system.
Until it is right
The back and forth
You use it on real work, and tell me what falls short. I fix that.
All three · free for the first three
The install
  1. Your context goes in. How you work, your clients, your standards, your numbers.
  2. It does a real piece of your work, and does it again whenever you ask, or on a schedule you set.
  3. You connect your own tools. I walk you through each one, and you keep the keys.

09Questions, Answered

The questions you probably have.

9.1

“Is it actually free?” The build is free for the first three. The Claude subscription it runs on is not, around twenty dollars a month on the Pro plan. Anything else you connect, you are already paying for. All of it goes straight to those companies.

9.2

“What happens to my data?” It runs on your own Claude and your own GitHub, never a shared platform pooling everyone's data. Your content is processed the way Gmail and Drive process yours, then gone, and model training is switched off during the install. Passwords and keys sit in a file git never pushes, so they stay on your machine. It is the same bar you already trust with Gmail and Drive.

9.3

“What if you disappear tomorrow?” The finished repository lands in your own GitHub account, documented, with you as the owner. If I disappear, it is still yours and still running. You’ll be fine.

9.4

“How much of my time does this take?” Forty-five minutes on the call with me. Connecting it to your own tools is a short session whenever you want it, and it waits for you rather than the other way round. Then you look at what I have built and say what is off. After that it is the upkeep any account needs, keeping the subscription running, signing back in now and then, topping up credit. The rest is just using it, as much or as little as you want.

9.5

“Which tools can it reach?” Most of them. The list in 4.2 is a sample, not the limit. We go through yours in the conversation, before anything is built.

9.6

“Am I too non-technical for this?” It was built for people who do not write code. You never touch any of it. You brief it in plain sentences, the way you would brief a person, and I do the setting up.

Borrowed from a four-thousand-year-old job

From ancient Egypt to the Ottomans, the vizier ran a state’s daily business so the ruler could decide rather than administer. Now you can have one of your own, running as an operating system. It does the work, you make the calls, and that’s why we call it Vizieros.
